The Challenge
A leading post-secondary institution focused on inclusive education and workforce development recognized that its existing approach to employee feedback was no longer keeping pace with the needs of its diverse workforce. Feedback efforts were fragmented, making it difficult to capture a clear and consistent view of employee sentiment or connect insights to broader institutional priorities. The college partnered with Optimus SBR to design and implement a more modern, data-driven employee engagement feedback platform solution aligned with its institutional goals.
The Solution
Optimus SBR implemented a comprehensive employee engagement feedback platform leveraging the Qualtrics Employee Experience platform to establish a secure, scalable, and insight-driven employee listening program aligned with the college’s institutional priorities.
To meet an aggressive timeline, the project was executed through a structured six-phase methodology: project initiation, survey and platform design, deployment, data analysis, reporting and recommendations, and follow-up supports. Early in the process, Optimus SBR worked closely with college stakeholders to establish governance, define success criteria, and align on survey objectives. Recognizing the limited time, foundational work was completed in advance, including reviewing existing surveys and question banks, designing survey structure and logic flows, and finalizing approval workflows, ensuring a seamless transition into implementation.
The solution included the design and deployment of a customized annual employee engagement survey built on Qualtrics. To drive strong participation and create a smooth user experience, the team implemented:
- Comprehensive User Acceptance Testing (UAT)
- Structured communications and engagement plan
- Real-time response monitoring through Qualtrics People Engage
- Detailed participation tracking and response optimization strategies
Following deployment, Optimus SBR delivered a suite of interactive reporting tools and actionable insights, including customized executive dashboards, a comprehensive master report, and divisional-level reporting. These outputs were complemented by facilitated leadership presentations to help translate insights into meaningful action. Throughout the engagement, the project adhered to rigorous governance and compliance practices, including milestone tracking, weekly status reporting, comprehensive quality assurance processes, and compliance with SOC 2, ISO 27001/17/18.
The Results
The engagement delivered immediate and lasting value, enabling the college to quickly stand up a fully operational employee listening program while laying the foundation for long-term success. Once the Qualtrics platform became active, Optimus SBR rapidly implemented, quality-tested, and launched the survey within a matter of days, demonstrating a high level of preparedness and execution.
