How We Got There
The Challenge
The client had set a goal of doubling top-line revenue for one of its lines of business within five years while continuing to improve customer experience, without increasing headcount to support the growth objective.
Although the organization had recently upgraded its core operations platform, it was not fully leveraging the platform’s automation and enhanced workflow capabilities. Many back-office processes remained highly manual, creating inefficiencies, backlogs, and operational constraints that could prevent the business from achieving its growth targets.
The client needed to address two challenges in parallel. First, it needed to create immediate capacity within its 450-FTE back-office operation while improving workflows and optimizing interactions with frontline teams to deliver a seamless end-to-end experience. Second, it needed to build the internal capabilities required to lead future transformation and continuous improvement initiatives.
The Solution
Optimus SBR designed an 18-month transformation program that balanced near-term financial and operational benefits with long-term capability building. The program focused on redesigning processes, making better use of the client’s existing technology and equipping internal teams to sustain the transformation.
Our team built client capability by establishing a “2-in-the-box” delivery model. We worked side by side with client resources through opportunity identification, process analysis, solution development, business case creation, and implementation. This provided ongoing learning and coaching in a practical, real-world setting.
To build a robust opportunity pipeline, two teams conducted structured top-down reviews across all five back-office departments. A third team completed bottom-up assessments of approximately 150 processes within two high-opportunity departments. Together, these reviews generated a pipeline of more than 250 potential improvement opportunities.
A significant portion of the opportunity pipeline focused on capturing greater value from the client’s existing operations platform. Our assessments identified where available automation and workflow functionality could replace manual activities, streamline handoffs and improve how work moved through the organization, reducing the need for additional technology investment.
We also designed and launched a dedicated transformation office to manage the opportunity pipeline. Operating as a transformation “factory,” the team moved opportunities through deep-dive analysis, solution design, business case development and implementation support using defined processes, tools, templates and governance.
Finally, we expanded the organization’s perspective beyond individual departments. The team prioritized, mapped and assessed the ten most important cross-enterprise processes, documenting several of them end-to-end. This work exposed additional opportunities across organizational boundaries and helped the client move toward a more mature, enterprise-wide approach to process management.
The Results
The engagement released capacity equivalent to 125 FTE, or approximately 25% of the back-office operation. This helped reduce operational backlogs, improve the customer and employee experience, and avoid the need for significant future hiring as the business continued to grow.
The transformation also generated more than $3 million in annual recurring savings. These were realized financial benefits rather than projected cost avoidance, providing the client with measurable in-year value from the program.
The initial pipeline of back-office improvements, together with opportunities identified through the end-to-end process assessments, resulted in more than 250 improvement opportunities across the organization. This gave the client a substantial portfolio of initiatives to support continued efficiency, service, and scalability improvements.
Most importantly, the organization was positioned to sustain the momentum internally. Optimus helped develop an eight-person transformation team and trained more than 15 business managers through over a year of close partnership on process deep dives, solution development, and more than 50 business cases.
At the conclusion of the engagement, the client had a functioning business transformation capability supported by clear governance, repeatable processes and practical tools and templates. The organization was no longer dependent on a one-time improvement program. It had the internal structure and expertise required to continue transforming its operations as the business grew.
